AI for transaction coordinators: what it handles well, what it doesn't, and the setup that keeps you out of trouble

A transaction coordinator running 25 active files is managing something close to 150 live deadlines at any given time. Inspection periods, financing contingencies, title commitment windows, walkthrough dates, closing dates, post-closing repair escrows. Each one tied to a specific contract term, each term potentially varying by jurisdiction, each deadline potentially calculated in calendar days, business days, or something in between depending on the contract form. Generic AI has no idea how any of this works. The version that does exists, and it is not complicated to set up.

This post covers the ten tasks where AI genuinely earns its place in a TC workflow, the three places where it will create liability if you let it run unconstrained, and the skill-file setup that handles both problems without requiring you to become a prompt engineer.

Why generic AI fails in a TC workflow

The TC role sits at a specific intersection of compliance requirements that generic AI tools are not calibrated for. When you paste a contract into ChatGPT and ask it to calculate your inspection deadline, it will produce a date. It may even produce the right date. But it does not know whether your jurisdiction counts the effective date as Day 0 or Day 1, whether "business days" in your MLS contract form excludes federal holidays or only weekends, or whether your state's contract addendum overrides the base calculation. It is doing math on terms it does not fully understand.

The same problem runs through every compliance-sensitive output a TC produces. Intro emails to parties need to explain the TC's role without implying that the TC can give legal advice, promise outcomes, or represent either party. Broker escalation memos need to cite the actual contract section or statute that triggers the escalation requirement. Addendum pre-signature reviews need to flag missing initials, conflicting terms, and promises the addendum makes that no signed document supports.

Generic AI produces plausible-sounding output on all of these tasks. The problem is that plausible and accurate are not the same thing in a regulated transaction workflow.

The hallucination problem is worse in real estate than in most domains

Real estate is a field where the authoritative sources are hyperlocal: your state's license law, your MLS rules, your brokerage's contract forms, your title company's closing procedures. A general-purpose AI trained on the internet does not have reliable, current knowledge of any of these. When it cites a statute number, a commission rule, or a contract paragraph, verify it before it goes anywhere near a client file. A citation to a rule that does not exist is worse than no citation at all.

The foundation: two files every TC setup needs first

Before loading any workflow skill, a properly structured TC AI setup carries two foundation files that govern every session.

The first is a baseline rules file that establishes the five non-negotiable guardrails: the AI will always require human review before any output is used; it will not state facts it cannot verify from the information you provide; it will flag anything that requires legal advice, licensed broker judgment, or local MLS knowledge with a clear marker rather than guessing; it will redact PII (Social Security numbers, bank routing numbers, driver's license numbers) from any output rather than repeating them; and it will escalate to the broker of record for any situation involving litigation, probate, suspected fraud, dual agency disputes, or license-defense matters.

The second is a state law references file, populated with the canonical URLs for your state's license law, your MLS rules, your state's standard contract forms, and the federal layer (Fair Housing Act, RESPA, TILA, ECOA, HMDA, HUD guidelines, NAR Code of Ethics). The AI cites these URLs rather than stating rules from memory. When it cannot find the answer in a provided URL, it flags the gap with a marker like [VERIFY-STATE-STATUTE] rather than inventing a citation.

These two files take about 30 minutes to set up once. Every workflow skill you load for a specific task then inherits these guardrails automatically.

The ten tasks where AI genuinely earns its place

With the foundation in place, here are the ten workflow tasks where a properly configured AI produces consistent, reliable output that saves real time across a high-volume TC practice.

Skill 1

New file intake

Runs a structured intake interview that pulls the 18 facts you need to open a new TC file: buyer and seller names, property address, contract price, effective date, earnest money amount and due date, inspection deadline, financing contingency deadline, title commitment deadline, closing date, listing and selling agent contacts, title company, lender, and any special conditions flagged in the contract.

Guardrail built in: SSNs, bank routing numbers, and full dates of birth are redacted from the intake summary. The output is a file-opening checklist, not a document that gets stored with PII in plain text.
Skill 2

Intro email pack

Generates the three intro emails you send at file opening: buyer intro, seller intro, and co-op agent intro. Each explains your role as transaction coordinator without promising closing dates, representing either party, or implying you can give legal advice. The emails set accurate expectations about what you will and will not handle.

Skill 3

Key date calculator

Derives every contract deadline from the effective date using the calendar vs. business day rules you specify for your jurisdiction. Inspection deadline, financing deadline, title commitment, walkthrough, closing. Returns a clean deadline table with the calculation method shown for each date so you can verify the logic, not just the output.

Guardrail built in: The skill flags any deadline where the calculation depends on a jurisdiction rule it cannot verify from your state law references file, using a [VERIFY-LOCAL-CALENDAR] marker rather than producing a date it cannot support.
Skill 4

MLS late entry watch

Scans your active listings for status-change late entries: properties that have gone under contract, changed status, or hit a DOM milestone that should have triggered an MLS update that did not occur. Produces a flagged list for your weekly MLS compliance review.

Guardrail built in: Flags are cited to your MLS rules URL rather than stated from memory. Any rule the skill cannot confirm from the provided URL is marked [VERIFY-LOCAL-MLS].
Skill 5

Broker escalation memo

Drafts the memo to your broker of record for situations that require broker involvement: dual agency disclosure issues, suspected wire fraud, contract disputes that have moved to litigation posture, foreclosure complications, probate situations, and license-defense matters. The memo cites the contract section or statute that triggers the escalation requirement.

Guardrail built in: The skill will not attempt to resolve the escalated situation itself. The output is always a memo to the broker, not advice on how to handle the matter.
Skill 6

Addendum pre-signature check

Runs a pre-signature review of any addendum before it goes to the parties for execution. Checks for: missing initials on pages that require them, conflicting terms between the addendum and the base contract, promises made in the addendum that no signed supporting document covers, a missing or incorrect effective date, and references to attached exhibits that are not attached.

Guardrail built in: The output is a flagged review list, not a legal opinion on the addendum's enforceability. Any issue that requires attorney review is flagged for counsel, not resolved in the output.
Skill 7

Closing week orchestration

Generates the 7-day-out closing checklist for a specific file: walkthrough scheduling, wire instruction verification steps (with an explicit wire fraud warning built into the output), CD or HUD-1 review checklist, signing prep, and final condition clearance tracking. Sequenced by the day, not a flat list.

Guardrail built in: Wire instruction verification always flags the standard wire fraud protocol: verbal confirmation to a known number, never to a number received by email.
Skill 8

Vendor and lender follow-up emails

Drafts the chaser emails to title agents and lenders at three escalating cadences: the first-touch check-in, the second-touch with a deadline reminder, and the third-touch escalation that copies the broker. Each cadence is firm without being unprofessional, which is harder to maintain across 30 files than it sounds.

Generates a one-paragraph file summary for any active file: parties, property address, contract status, open items, next deadline, and any flags the file is carrying. Useful for handing off a file, briefing an agent, or your own end-of-week file review.

Post-close archive checklist

Produces the post-closing document checklist and file naming convention for your brokerage's archive. Checks that all required documents are present, correctly named, and filed in the right location before the file is marked closed.

The three things AI should not do in a TC workflow

The guardrails above are only meaningful if they actually hold. Here are the three outputs that a TC should never let an AI produce unchecked, regardless of how confident the output looks.

1. Legal advice, even informal legal advice

The line between "explaining what the contract says" and "giving legal advice about what the contract means" is exactly the line a TC must not cross. Generic AI does not know that line exists. It will produce output that sounds like analysis of a party's legal position, that suggests what a party should do based on their contractual rights, or that characterizes a situation in terms that imply legal interpretation. Any output that begins to sound like advice about what a party's rights are or what they should do legally needs to be reviewed and, if necessary, stripped before it reaches anyone in the transaction.

2. Citations it cannot verify

If your AI cites a statute number, a specific commission rule, a contract paragraph, or a court case, and you cannot find that citation in the source document the AI was given access to, do not use the citation. A hallucinated statute number in a broker escalation memo is not just unhelpful; it actively undermines your credibility with the people who will evaluate whether you handled the situation correctly. The state law references file in a properly structured setup prevents most of this by giving the AI something concrete to cite. When it cannot find the answer, it flags the gap. That is the behavior you want.

3. Wire instruction communications of any kind

AI should not draft, format, or transmit wire instructions. Full stop. Wire fraud is the largest source of consumer loss in real estate transactions in the United States. The FBI's Internet Crime Complaint Center (IC3) reported over $446 million in real estate wire fraud losses in 2023 alone, and the number has grown in the years since. The standard protocol exists for a reason: wire instructions are verbally confirmed to a known phone number for the title company or closing attorney, never communicated by email without that verbal confirmation step. An AI drafting any part of a wire instruction communication introduces a vector into a workflow that should have no vectors. Do not do it.

The closing week skill handles this correctly

The closing week orchestration skill includes wire fraud prevention as a built-in step, not an afterthought. The output explicitly flags the verbal verification protocol and does not generate wire instruction content. The point of building this into the skill is that "don't let AI touch wire instructions" needs to be a workflow rule, not just a reminder you hope everyone remembers.

What the setup actually looks like

The practical setup for a TC using AI in their workflow is straightforward. In Claude, you create a Project and load the two foundation files plus whichever workflow skill you are about to use. The conversation in that Project inherits the guardrails from the foundation files automatically. You close the Project when you are done with that task. For a high-volume practice, you might have four or five Projects open simultaneously: one for intake, one for key date calculations, one for closing week files, one for follow-up emails.

In ChatGPT, you use a similar Project structure, or paste the foundation files and the relevant skill file into the system instructions for a custom GPT. In any other chat AI, you paste the skill file at the start of a new conversation. The Markdown format works with any tool that accepts a system prompt.

The one-time setup cost is about 30 minutes for the foundation files, primarily the time it takes to locate and verify the URLs for your state's license law and MLS rules. After that, each skill loads in seconds. The payoff is that every AI output in your workflow starts from a consistent, documented compliance framework rather than from a blank slate.
